Migrating existing services or placing new services into a cloud environment is not always an easy task. To guide your cloud project there are 7 basic questions that should be asked and answered throughout the project lifecycle based on COBIT 5’s Implementation Lifecycle.
1. What are the drivers? – The organization should understand why they are moving to the cloud in order to measure their success in this initiative. Whether the driver is cost, flexibility, DR, risk diversification, or one of the many other benefits from cloud you will need to understand what the driver is and then define the KPIs that align with the enterprise strategic plan.
2. Where are we now? – Understand the current state of your environment to know how each system interacts, the performance characteristics, the DR profile, and the underlying code of the application.
3. Where do we want to be? – Once you understand what is driving your cloud adoption strategy along with your current environment’s state, you can now begin to look at what your future state should look like. This includes whether you want to be in a SaaS, PaaS or IaaS model and if there is a particular Cloud Service Provider (CSP) that meets your organization’s requirements.
4. What needs to be done? – The next step will be gathering the knowledge from infrastructure, application and business team members to develop a plan of action. These detailed plans will guide you through the implementation process and help your team develop a solid business case to present to the enterprise for approvals.
5. How do we get there? – Execute your plan and adjust it throughout the implementation. Integrating functional business users and technical staff into your team will help ensure that the project is successful.
6. Did we get there? – Following the migration, a post-project review should be completed and reported back to the enterprise. This should utilize your previously defined KPIs to quantify the value achieved.
7. How do we keep providing value? – Beyond the deployment of your cloud services, the business case must be continually updated and the value to the organization should be re-evaluated. The functional and technical teams should continuously monitor for ways to improve the solution. In the event that the solution no longer aligns with the enterprise’s objectives and the cost exceeds the value, the questions should be revisited to begin the lifecycle anew.
